Before the Crowds Hit: A Black Friday Game Plan for Retail Centers

This Black Friday, shoppers will remember the deals and tenants will remember everything else. That includes the parking lot, the restrooms, the escalator that worked (or didn't), and how fast someone showed up when a spill hit the food court floor.
That's your team's moment. And the best retail centers don't wing it. They plan for it weeks out, staff for it days out, and walk the property one last time before the first car pulls in.
A Black Friday Game Plan
Start With a Full Property Walk, Now
Three weeks is enough time to fix almost anything. Three days is not. Walk the property with your maintenance lead and look at it like a first-time shopper would.
Lighting: Check every parking lot pole, walkway fixture, and entrance. Early-morning crowds arrive in the dark.
HVAC: Packed common areas get warm fast. Confirm preventive maintenance is done and filters are fresh.
Doors and access: Test automatic doors, ADA openers, and roll-up gates on every entrance.
Restrooms: Fix running toilets, broken dispensers, and slow drains before they become a line out the door.
Signage and wayfinding: Replace anything faded, damaged, or pointing to a tenant who moved out in spring.
Make a punch list, assign an owner to every item, and set a hard finish date of the Friday before Thanksgiving.
Staff for the Crowd You Expect, Not the One You Hope For
Your regular on-site team is built for a regular week. Black Friday weekend is anything but. Foot traffic spikes, trash volume doubles, and the work orders come in faster than any one tech can close them.
The roles that matter most:
Porters to keep common areas, food courts, and restrooms clean on a tight rotation
Maintenance techs on site (not on call) to handle doors, plumbing, and lighting in real time
Groundskeepers to keep lots, curbs, and entrances clear of debris
Event or operations support to help with traffic flow, tenant questions, and vendor coordination
If you're bringing in temporary help, line it up now. The best people get booked early, and anyone new to your property needs time to learn the layout, the radio channels, and where the spare parts live.
Get Your Tenants on the Same Page
Tenants are juggling their own staffing and inventory. A short, clear operations memo saves everyone headaches.
Include:
Extended common area hours and when the property opens to staff
Delivery windows and loading dock rules for the week
Trash and cardboard pickup schedules (add extra pulls if you can)
Who to call for maintenance, security, and emergencies, with names and numbers
Employee parking expectations, so shoppers get the closest spots
Send it early, then send a reminder the Monday of Thanksgiving week.
Plan the Parking Lot Like a Traffic Engineer
For many shoppers, the parking lot is the first impression. Map your traffic flow, mark overflow areas, and decide where cart corrals, cones, and temporary signage will go.
Coordinate with security on lot patrols and with local authorities if you expect backups onto public roads. It's also important to check the weather. A late-November cold snap is easier to navigate when ice melt is stocked, and a snow plan is ready to go.
Build a Weekend Game Plan
On the day itself, clarity beats heroics. Put together a simple run-of-show:
A shift schedule that covers open to close, with overlap during peak hours
A single point of contact on site for every shift
A radio or text channel for real-time issues
A stocked supply room: paper goods, cleaning chemicals, bulbs, spill kits, spare filters, etc.
A quick huddle to walk through priorities before the doors open
Don’t Forget the Morning After
The rush doesn't end when the lights go off Friday night. Schedule a deep clean, empty every compactor, and walk the property Saturday morning to catch anything that broke under pressure. Log what went well and what didn't. Your future self will thank you when you start planning for next year.
Ready for the Rush?
